Brand positioning in 2026: a practitioner's framework

Positioning workshops usually end in a slide nobody reads again. This is the four-question version we run instead, and the test that tells you whether it worked.

Positioning fails for a boring reason: it gets written as an internal artefact rather than as a decision about what you will refuse to be. A statement that offends nobody differentiates nothing.

The four questions

  • Who is this unmistakably for? Name a segment small enough that someone outside it feels excluded.
  • What do they use today? The real alternative is usually a spreadsheet or doing nothing, not your named competitor.
  • What can you say that your competitors cannot say back? If they can copy the sentence onto their homepage, it is not positioning.
  • What are you deliberately worse at? A position without a trade-off is a wish.

The fourth question is the one that matters

Every strong brand is bad at something on purpose. The premium option is bad at cheap. The simple tool is bad at configurability. Teams resist naming the trade-off because it feels like admitting weakness, but it is the only thing that makes the strength believable.

If your positioning does not lose you a certain kind of customer, it is not positioning — it is a description.

Testing it

Show the statement to five customers and five prospects who chose someone else. If the customers say 'yes, that is exactly why we picked you' and the non-customers say 'that is why we did not', it works. Universal agreement means you have written something too soft to act on.

Then change something visible

Positioning that only exists in a deck has not happened. It should visibly alter your homepage headline, your pricing page, your sales deck's opening slide, and at least one thing you stop selling. If none of those changed, the workshop was theatre.
